Hidden e-commerce costs most founders forget
Beyond the platform subscription: returns, failed payments, apps, photography, compliance, support and more. A checklist to budget your store properly.

- Returns, failed deliveries and discounts quietly eat more margin than most platform fees
- Small recurring costs such as apps and tools add up across a year
- Budget for support, compliance and content, not only for the website
Most budgets for a new store include the website, the stock and some ads. They leave out the line items that quietly take margin every month. Use this list to check yours.
Costs tied to each order
- Returns and exchanges: reverse shipping, repacking, and stock you cannot resell. Read about return policies that protect margin.
- Return-to-origin on COD: you pay shipping both ways and the product is delayed. See what RTO is.
- Payment failures and chargebacks: failed payments cost lost sales, and chargebacks can cost fees and the order value.
- Packaging: boxes, tape, inserts, tissue. Small per order, large in total.
- Discounts and free shipping: each is a cost on every order that uses it.
Costs tied to your tools
- Apps and plugins: reviews, upsells, loyalty, WhatsApp tools, analytics. A few at ₹500 to ₹5,000 a month each quickly exceed your platform subscription.
- Theme or design: one-time or yearly.
- Domain and email: a yearly fee, plus business email accounts.
- Photography and video: equipment, a freelancer or time.
Costs people forget to count as costs
- Your own time. Even if you do not pay yourself, packing, replying to customers and updating listings take hours.
- Customer support: answering WhatsApp messages, handling complaints and chasing couriers.
- Accounting and GST filing: an accountant, software and time.
- Content: product copy, a blog, social posts.
Costs of getting it wrong
- A slow site costs sales. See Core Web Vitals.
- A data breach costs money, trust and possibly penalties. Read our store security checklist.
- Not meeting legal requirements, such as privacy and consumer rules, can lead to fines or forced changes. Start with DPDP basics.
- Switching platforms in a hurry costs migration time and sometimes rankings. Plan it well using this guide.
How to budget for them
- List every item above that applies to you.
- Estimate a monthly cost for each, using last month's data where possible.
- Add a 10% buffer for the unexpected.
- Divide the total by your monthly orders to see the hidden cost per order, then subtract it from your margin.
A sample hidden-cost budget (illustrative)
Suppose a store ships 300 orders a month. Here is what the "invisible" costs might look like, using round numbers for illustration only:
| Item | Monthly ₹ |
|---|---|
| Apps (reviews, WhatsApp tool, upsell) | 4,500 |
| Domain and email, spread monthly | 600 |
| Packaging (₹35 per order) | 10,500 |
| Returns allowance (₹25 per order) | 7,500 |
| Accountant and GST filing | 3,000 |
| Photography and content | 5,000 |
| Total | 31,100 |
That is about ₹104 per order, which many founders never subtract from their margin. Plug in your own numbers and you will see why a product with a "40% margin" on paper may earn much less in practice.
What to do next
Take ten minutes to open last month's bank statement and card statement and tag every payment as product, shipping, tools or other. You will probably find at least two subscriptions you forgot.
Frequently asked questions
Which hidden cost is usually the biggest?
For many brands it is returns, including COD refusals, followed by discounts and shipping subsidies.
Are apps worth it?
Some are. Check whether your platform already includes the feature, and review your app list every quarter to remove the ones you do not use.
How much should I budget beyond the platform?
There is no universal figure. Use the checklist and your own data to estimate it, and revisit the number as you grow.
